We ran an agency. Here's why agencies often fail solo experts

If you're a coach, consultant or fractional leader, you've probably thought about hiring a marketing agency. The promise sounds great: hand over the marketing, focus on your clients.

We know that promise well. We sold it. Before mettaCofounder.ai, we ran 200+ client engagements on the agency side.

Some of them went really well. Many of the ones with solo experts didn't, and it usually wasn't because anyone was lazy. The model just didn't fit.

What agencies are built for

Agencies make money by running a playbook that works across many clients. That's efficient, and it's great for businesses that already know what works and need more of it.

A solo expert in the first years usually needs something else:

  • Testing and changing course. Trying a few angles to find the one that lands.
  • Talking to real clients. Understanding the problem before polishing the message.
  • A message that's still forming. Your positioning changes as you learn.
  • Small budgets. Every euro has to work.
  • Your own voice. People buy from you, not from a brand account.

Agencies need predictability. Early-stage solo businesses need room to experiment. Those two pull in different directions.

The pattern we saw

A rough version of what we watched happen, more than once:

Month 1: A discovery questionnaire that mostly fills a template.

Month 2: Campaigns that look a lot like other clients' campaigns.

Month 3: Weak results, explained by the market or the timing.

Month 4: The client leaves and starts over, with less money and less confidence.

The work often looked professional. It just didn't sound like the person, and it was tuned for the wrong people.

The costs you don't see

The retainer is the obvious cost. The hidden ones are bigger:

  • Time spent briefing and managing the agency.
  • Weeks lost while they learn your business.
  • Skills you never build yourself.
  • Posts and messages in your name that don't sound like you.

For many solo experts, that adds up to paying senior prices for something that can't replace their own understanding of their clients.

Incentives don't always line up

Most agencies earn more when the work is ongoing and complex. That's not evil, it's just the business model. But your goal is a simple system you understand and can keep running. Their goal is a client who stays.

The best marketing for a solo expert comes from someone who deeply understands their clients. An agency can amplify that understanding. It can't replace it.

When an agency does make sense

Agencies can be great partners, at the right time. Consider one when:

  • You know what works and need more of it.
  • Your message converts consistently.
  • You have steady revenue to fund it without risk.
  • You have a specific gap, like a website build or ad creative.
  • You have time to give them proper direction.

Even then, start with a small project before a long retainer.

Questions to ask first

If you're talking to an agency right now, ask them:

  • How will you learn about my specific clients?
  • What happens when my positioning changes?
  • How do you test and adjust?
  • What will I be able to do myself at the end?

If the answers are vague, that tells you something.

In the early stages, your marketing is too close to your expertise to hand over completely. Build the foundation first. Then decide what to outsource.
